The hardest work is not the biggest queue. It is the smaller cluster of investigation-shaped product cases, product-quality failures, and one routing state where webform work gets stuck.

Cases with multiple product traceability details take 186 minutes at the median versus 16 minutes when no traceability detail is present. The routing outlier is webform work that stays in webform handling. That segment reaches 627 minutes at the median. The full live universe in scope is 16,708 cases.

01 Hard work is defined more by work shape than by case count.

The core routing split is between fast routine paths and slower investigation-heavy handling states. The largest queue is not the most expensive queue.

Work coming in through webform is large and delay-heavy. Work handled through social channels is slower on hands-on effort. Phone remains comparatively routine. The sharpest outlier is not an intake source alone. It is the path where webform work stays inside webform handling instead of moving into a cleaner operating path.

This section is directly supported using the case intake field, current handling state, handling time, and closure timing. The finding is operational, not theoretical: routing design is shaping effort.

02 Product-quality families carry the heaviest case burden and need distinct playbooks.

The expensive work is concentrated in product-quality and investigation-shaped case families, not just in the highest-volume queues.

Foreign object or infestation cases are the clearest example of expensive work: heavy handling time and very slow closure, even though they make up only 2.5% of the case base. Adverse reaction and package-quality families show the same pattern at larger scale. These are the strongest candidates for specialist playbooks.

I found a visible foreign object mixed into the food. I do not know exactly what it is, but it clearly does not belong in the product.

03 Investigation-like work is visible in the case data, and it is materially harder.

The original topic and resolution story was not available in the live case subset. The stronger case-only replacement is product traceability detail.

When a case includes batch code, best-before, date-made, or packing-time detail, it behaves less like routine service and more like evidence-gathering work. That pattern is strong enough to carry the replacement section of the brief on its own.

04 Wet products and certain pack formats deserve leadership attention first.

The most decision-useful product view in this snapshot is not brand popularity. It is burden concentration inside product form.

Wet products are slower and more closure-heavy than dry products. Flexible tray and can formats show the strongest pack-format burden. This is a stronger operating lens than broad product labels because it points toward prevention, packaging, and product-quality action.

The product had a bad smell and a strange color. The trays did not look like they normally do.

05 Severity is useful, but triage still misses some genuinely hard work.

The stronger urgency signal is severity. Priority alone does not cleanly separate expensive work from routine work.

Serious and critical cases are clearly expensive. But the most operationally important miss is underclassified hard work that still sits in medium or low priority. The clearest example is medium-priority, serious-severity work. It reaches 429 median handling minutes and shows a heavy overlap with investigation detail.

How this report was built

This report uses Salesforce case records only. The live source value included was Salesforce Cases. The population was deduplicated to one row per case using the strongest live case identifier. The reporting window is a constrained snapshot: cases were created between January 25 and February 21, 2026, with closures observed through April 30, 2026.

The burden thresholds were derived from the live case distribution and reused throughout the report: high handling burden begins at 289.9 minutes, high first-response delay at 462.9 minutes, and high closure delay at 5,077.8 minutes. Handling time is right-tailed, so medians and tail rates carry the main interpretation.
